Most ecommerce optimization fails. Not because the design is wrong, but because it is based on assumptions instead of evidence.
The average ecommerce redesign costs between €20,000 and €150,000 and takes 6-12 months. Studies across ecommerce projects consistently show that 40-60% of major redesigns fail to improve conversion rates. Many make them worse. The reason is almost always the same: the team designed what they thought users needed, not what users actually need.
UX research is how you find out which problems are real before you spend the budget to fix them. It is the difference between a redesign that moves revenue and one that moves the needle on Dribbble likes.

Post-mortem user research reveals the problem: customers were using the specific subcategory labels (which were eliminated in the redesign) to navigate directly to what they wanted. The “simpler” navigation forced them to browse more broadly, which they found frustrating. The specificity that looked like complexity to the design team was functional orientation for the users.
If the team had run 5 user interviews before the redesign, they would have discovered this in a week. Instead, they spent €60,000 on a redesign and 3 months of declining revenue to learn the same lesson.
The Checkout “Optimization” That Increased Abandonment
A mid-size apparel store runs a checkout redesign to simplify the flow. The team removes the “order summary” sidebar that persisted throughout checkout, replacing it with a collapsible section they believed was taking up too much space.
Checkout abandonment increases by 23% after launch.
The collapsible summary is the problem. Users wanted to see their order while entering payment details to verify they had the right size and quantity. Hiding that information created anxiety at the most sensitive moment of the purchase flow. The team never tested this behavior because they assumed users would use the collapsible element when needed.
A 30-minute session of checkout user testing with 5 participants would have shown this behavior pattern immediately.
The Homepage Redesign That Missed the Real Problem
A health supplement brand invests €45,000 in a homepage redesign because their analytics show a high bounce rate from the homepage. The assumption: the homepage design is the problem.
After launch, the bounce rate drops slightly. Conversion rate does not improve.
The real problem, discovered 6 months later through customer interview research, was trust. Customers were landing on the homepage from paid search ads, arriving with purchase intent, but leaving because they could not quickly verify the brand was legitimate. Reviews were buried three scrolls deep. No press mentions or certifications were visible above the fold. The homepage looked great but did not build trust fast enough.
The redesign improved visual polish without addressing the actual user concern. Research would have surfaced trust as the core issue before a euro was spent on design.
These are not edge cases. They are the norm. Teams that design without research consistently solve the wrong problems with good execution.
How UX Research Prevents Waste
The ROI of user research is measurable. It prevents waste by ensuring that design effort is directed at real problems.
A commonly cited research-to-savings ratio comes from Nielsen Norman Group’s analysis of usability testing ROI: every €1 spent on usability research saves €10-100 in development cost by catching problems before they are built. In ecommerce specifically, where design decisions directly affect conversion rate, the leverage is even higher.
Consider the math:
An ecommerce store doing €3 million annual revenue with a 2.5% conversion rate has significant optimization potential. A research-informed redesign that improves conversion from 2.5% to 3.0% generates €600,000 in additional annual revenue, assuming the same traffic. A 0.5 percentage point conversion improvement is not ambitious. It is the kind of gain that comes from fixing one or two high-impact friction points identified through research.
The cost of doing the research properly (user interviews, usability testing, analytics review): €5,000-15,000. The cost of getting the design wrong without research: potentially negative revenue impact for months while the store identifies the problem, plans the fix, and re-launches.
Research is not overhead. Research is the cheapest way to get design right.
What “Waste” Looks Like in Ecommerce UX
Waste in ecommerce UX comes in several forms:
Building features nobody uses. Most ecommerce platforms have 10-15 features built from internal assumptions that less than 5% of customers use. Product comparison tools, wish list features, guided selling quizzes, loyalty tier complexity. These features cost money to build and maintain. Research before building reveals whether the feature addresses a real user need or just sounds logical in a planning meeting.
A/B testing wrong hypotheses. A/B testing is the most common “optimization” activity in ecommerce. It is also frequently misused. Teams test button colors and hero image variants while the real conversion problems are in the checkout flow or product page trust signals. Research tells you what to test. Without research, A/B testing is guessing with extra steps.
Redesigning the wrong thing. When conversion is low, the instinct is often to redesign the homepage or product page. But the friction might be in the checkout, the return policy language, the payment method selection, or the shipping cost display. Research identifies the actual problem location. Redesigning the wrong thing is maximum effort for zero improvement.
Ignoring mobile-specific problems. In EU ecommerce, 60-70% of traffic is mobile. Many ecommerce teams design on desktop and “check” mobile at the end. Mobile user testing reveals specific problems (thumb reach issues, tiny tap targets, horizontal scroll, keyboard covering form fields) that are invisible on desktop testing. These problems directly affect the majority of your traffic.
The Connection Between Research and Conversion
There is a direct, traceable connection between user research and conversion rate improvement. It is not theoretical. It works like this:
- Research identifies what is causing users to leave without buying
- Design addresses that specific cause
- Conversion rate improves because the actual obstacle is removed
The challenge is step 1. Without research, you are guessing at the cause. With research, you know.
The Three Most Common Conversion Problems Research Surfaces
After reviewing research projects across dozens of ecommerce stores, the same problems appear repeatedly.
Trust gaps. Customers do not complete the purchase because they are not confident the product will match expectations, the brand is legitimate, or returns will be easy. Trust gaps show up in user interview research as statements like “I wanted to check if there were more reviews” or “I wasn’t sure about the return policy” or “I didn’t know if this brand was reliable.” These are resolvable design problems. More prominent reviews, visible return policy, trust badges. But you have to hear from users to know that trust, not navigation or page speed, is the obstacle.
Unexpected costs. Shipping cost surprises at checkout are the most documented cause of checkout abandonment. Research surfaces this consistently. Users get to checkout, see the shipping cost, and leave. The solution is not necessarily free shipping. It is earlier disclosure. Show shipping cost on the product page. Show it in the cart. Do not reveal it for the first time at the payment step.
Decision friction. On product pages with many variants, options, or configurations, customers get stuck in decision. They cannot work out which product is right for them. Research surfaces this as users moving between product pages, reading descriptions multiple times, and expressing uncertainty in usability tests. The design solution is guided selection, product comparison tools, or a size/option recommendation feature. But you only build this if research shows decision friction is the real problem, not a visual design problem.
What Research Reveals That Analytics Cannot
Analytics shows you what happened: where users dropped off, which pages had high bounce rates, which funnel steps lost the most users. Analytics does not show you why it happened.
Research shows you why.
“Why did 45% of your users leave the product page without adding to cart?” Analytics tells you they left. Research tells you it was because they could not find the size guide and were not confident about sizing.
“Why is your checkout abandonment rate 75% at the payment step?” Analytics tells you they dropped off. Research tells you the payment form errored silently when they entered a non-UK postcode format, and they did not know what went wrong.
Both of these problems are completely resolvable. But you cannot fix what you cannot diagnose. Research is the diagnostic tool.
Building a Research Practice on a Small Team
You do not need a full-time UX researcher to do meaningful research. You need a repeatable process and the right methods for your team size and budget.
Here is how to build a lightweight research practice that generates real insights without a dedicated research function.
The Research Cadence
The most effective small-team research practice is not a big annual research project. It is small, continuous research embedded in the design cycle.
Monthly rhythm:
- 3-5 customer interviews: 30-minute calls with recent purchasers or cart abandoners
- Weekly analytics review: 30 minutes to identify anomalies and patterns
- Monthly session recording review: 2 hours watching Hotjar or Microsoft Clarity recordings, focused on a specific page or flow
Quarterly:
- Moderated usability testing: 5 sessions on the highest-priority design problem
- Customer survey: 5-10 questions to a sample of recent purchasers
Annual:
- Full UX audit of the store against heuristics and conversion best practices
- Competitive UX review: spend 2 hours buying from 3 competitors and documenting their UX decisions
This rhythm costs approximately 10-15 hours per month of one person’s time. The outputs, specific friction points and confirmed user insights, provide a prioritized backlog of things to improve. Every design decision is anchored to something a real user said or did.
Customer Interviews: The Highest-Return Research Method
Customer interviews are the highest-return research method for most ecommerce businesses. They are fast, cheap, and reveal the motivations and concerns that drive purchasing decisions.
How to run them:
Who to talk to: Recent first-time purchasers, cart abandoners (if you can identify them), customers who have bought multiple times, and customers who returned a product. Each segment answers different questions.
How to recruit: Email 20-30 customers from each segment with a simple ask: “Would you spend 20 minutes on a call helping us improve our website? We’ll send you a €20 gift card as thanks.” Response rates of 5-15% are typical. 5 completed interviews per segment is sufficient for pattern identification.
What to ask: Do not ask “what do you think of our website?” Ask about their experience. “Walk me through how you found us and decided to buy.” “What were you thinking when you saw the checkout page?” “Was there anything you almost stopped at?” Open questions that reveal behavior and reasoning, not preferences.
5 interviews to find the patterns: A consistent finding in user research is that 5 interviews surface 80% of usability issues. You do not need 50 interviews to get signal. 5 well-conducted interviews with the right participants give you enough to act on.
Where to do them: Zoom or Google Meet with recording (with consent). No special tools required.
Session Recording Review: See What Users Do
Session recording tools (Hotjar, Microsoft Clarity, FullStory) record mouse movements, clicks, scrolls, and form interactions. Reviewing recordings is the closest you can get to watching users shop on your site without running formal usability tests.
Focus your recording review:
Rage clicks: Users clicking repeatedly on something that is not clickable indicates confusion. Images that look like buttons, non-linked headings, inactive UI elements. Fix these.
Form abandonment: Watch recordings of users who start the checkout form but do not complete it. Where do they stop? What did they do before stopping? This reveals form friction points more clearly than analytics alone.
Scroll depth on product pages: How far do users scroll? If 60% of users never see your social proof section because they do not scroll far enough, you need to move it higher, not write more of it.
Mobile recordings specifically: Set up a filter to watch only mobile recordings. The patterns are different. Mobile-specific problems (overlapping elements, keyboard covering fields, horizontal scroll) appear here and not in desktop recordings.
Usability Testing: Structured Problem Discovery
Moderated usability testing, where you watch a participant complete a task on your site while thinking aloud, is the most powerful method for identifying specific design problems. It is also more time-intensive than interviews or session recording review.
For a small team, quarterly usability testing is realistic. Here is the minimum viable process:
Recruitment: 5 participants who match your customer profile. Recruit through Userbob, UserTesting.com, or directly from your email list.
Test script: Write 3-5 tasks. “Find a gift for a 30-year-old woman who likes running and add it to your cart.” “Complete a purchase using a test payment.” “Find out what our return policy is.” Tasks should be realistic, not guided. Do not explain where things are. Watch where they go.
Moderation: Ask participants to think aloud. Say what they are doing and why. Do not help when they get stuck. Observe and note, do not rescue.
Analysis: After 5 sessions, look for patterns. If 3 of 5 participants struggled with the same step, that step has a real problem. One participant struggling might be individual variation. Three of five is signal.
Cost: Participant incentives (€50-100 per participant), platform cost if using a tool, and your time. Total cost: €300-600 per round plus 10-15 hours of time. This is cheaper than one day of developer time and generates more actionable design guidance than most other investments of similar size.
The Post-Purchase Survey: Continuous Qualitative Signal
A post-purchase survey sent 1-3 days after delivery is one of the most underused research tools in ecommerce. Customers who have just received and used your product have fresh, specific opinions. The response rate is typically 5-15% with a well-designed email.
Keep the survey short. 3-5 questions maximum. Focus on:
- Why did you choose us over alternatives?
- Was there anything that almost stopped you from buying?
- What would you tell a friend about us?
The answers to these three questions give you: your actual competitive differentiators (not the ones you think you have), the friction points that almost converted into lost sales, and the language your customers use to describe your value (which should appear in your copy).
The post-purchase survey takes 2 hours to set up in your email platform and runs continuously with minimal maintenance. It is the lowest-cost ongoing research method available.
Lightweight Research Methods Without a Full UX Team
If you have no dedicated researcher, here are the methods that generate the most insight per hour of effort.
Five-Second Testing
Show users your homepage or product page for exactly 5 seconds, then ask: “What do you remember? What did this website sell? What was the main message?”
Five-second testing reveals whether your value proposition is legible and memorable. If most participants cannot describe what you sell after 5 seconds, your above-the-fold design is failing its primary job.
Tools like UsabilityHub (now Lyssna) and Maze support five-second testing at low cost. You can recruit participants from your existing email list or use a panel.
Card Sorting for Navigation Problems
If you suspect navigation is causing users to miss products or categories, card sorting surfaces the mental model mismatch.
Write your product categories on cards (digital or physical). Ask 10-15 participants to organize them in a way that makes sense to them, then label the groups. Compare their groupings to your current navigation. Mismatches reveal where your navigation structure does not match how users think about your products.
This is the research behind high-converting category navigation. Users sort things differently than product managers think they should.
Analytics Segmentation as Research
Your existing analytics data is a research tool. You are probably not using it as one.
Segment your analytics by:
- Device type (mobile vs. desktop): do mobile and desktop users drop off at different steps?
- Traffic source (organic, paid, email, social): do users from different sources convert at different rates on the same pages?
- New vs. returning: do first-time visitors behave differently than returning customers?
- Country/language: do EU country differences affect behavior patterns?
Segmented analytics surfaces hypotheses worth testing. If mobile users drop off at the checkout address step at 3x the rate of desktop users, you have a specific mobile checkout problem worth investigating with session recordings and user testing.
Heuristic Evaluation
A heuristic evaluation is a structured review of your store against established usability principles. It requires no participants. One or two people with UX expertise review the store systematically against criteria like consistency, error prevention, recognition over recall, and flexibility.
A heuristic evaluation typically surfaces 15-30 usability issues in 4-8 hours. Not all issues will be high priority, but the exercise forces a systematic look at the entire store experience. Problems that have become invisible through familiarity, because the team has looked at the store daily for years, often surface clearly in a fresh structured review.
Use Nielsen’s 10 Usability Heuristics as the evaluation framework. They are freely available and applicable to ecommerce stores directly.
Research-Led Experimentation: Closing the Loop Between Insight and Revenue
The most powerful use of UX research in ecommerce is not one-off discovery. It is a continuous loop: research generates hypotheses, hypotheses drive A/B tests, test results feed back into research questions. This cycle is what separates stores that grow systematically from those that rely on instinct and luck.
Most ecommerce teams run their A/B testing programme disconnected from user research. They test button colors and hero images because these are easy to test, not because research identified them as friction points. The result is a high volume of inconclusive tests and a low rate of meaningful conversion improvement.
Research-led experimentation inverts this. Every test hypothesis starts with a qualitative or quantitative research finding. “We believe moving the size guide above the fold will increase add-to-cart rate on category-specific product pages because 3 of 5 usability test participants could not find the size guide, and 18% of our post-purchase survey respondents cited sizing uncertainty as a near-blocker to purchase.” That is a testable hypothesis grounded in evidence.
Jobs-to-Be-Done as a Research Framework
Jobs-to-be-Done (JTBD) is one of the most useful frameworks for ecommerce UX research. Instead of asking “who is your customer,” JTBD asks “what job does the customer hire your product to do?” A customer does not buy a supplement because they want a supplement. They hire it to give them more energy, reduce their health anxiety, or signal membership in a health-conscious community.
JTBD research changes what you design. A product page optimized around the job of “reducing health anxiety” looks different from one optimized around “ingredient list review.” It leads with third-party verification, doctor endorsements, and 60-day trial guarantees rather than leading with ingredient complexity.
Running JTBD interviews with 10-15 customers typically surfaces 2-4 core jobs. These jobs become the framework for messaging, product page hierarchy, and trust signal selection.
Qualitative and Quantitative Research Together
Qualitative research (interviews, usability testing, think-aloud sessions) tells you why. Quantitative research (analytics segmentation, heatmaps, survey data) tells you how many. Neither alone is sufficient for reliable design decisions.
A high mobile drop-off rate at the checkout address field (quantitative) combined with usability testing that reveals mobile users are struggling with the address autocomplete failing on non-standard Dutch addresses (qualitative) gives you a complete picture. You know both the scale of the problem and the specific cause. Every fix you prioritize should have both a quantitative signal that proves it matters and a qualitative explanation of the mechanism.
Stores that rely only on analytics are optimizing blindly. Stores that rely only on interviews are optimizing on small samples. The combination, running both in a regular cadence, produces research that you can act on with high confidence.
Making Research Decisions Stick
Research findings have no value if they do not lead to design changes. The most common failure mode in organizational research is: research is done, findings are documented, nothing changes.
Two practices prevent this:
Connect findings to revenue. Every research finding should be expressed in business terms. Not “users struggle to find the size guide.” Instead: “3 of 5 participants in usability testing could not find the size guide. Sizing uncertainty is cited as the reason for return in 22% of our return forms. Improving size guide accessibility is estimated to reduce returns by 15-20%, saving approximately €80,000 annually.” Numbers make findings actionable.
Prioritize by impact and effort. After any research round, build a simple 2x2 matrix: high impact / low effort, high impact / high effort, low impact / low effort, low impact / high effort. Start with high impact / low effort. These are the quick wins that build momentum for the research practice and demonstrate ROI to stakeholders.
User research is not a phase that happens before design. It is the ongoing process that keeps design decisions grounded in what users actually need. Stores that make research a habit, not a one-time project, outperform those that design from assumptions in every metric that matters: conversion rate, return rate, customer satisfaction, repeat purchase rate.
